I<strong>t&#8217;s about building a machine designed to systematically generate scalable companies<\/strong>, drastically reducing failure risk through proven processes and shared resources. <\/p>\n\n<p class=\"wp-block-paragraph\">But simply saying &#8220;Venture Builder&#8221; or &#8220;Startup Studio&#8221; is reductive. Behind this label exist profoundly different models, each with specific logic, distinct objectives, and different risk levels. <strong>Not all Venture Builders operate the same way<\/strong>, and understanding the differences is fundamental to knowing which approach works best in specific contexts. <\/p>\n\n<p class=\"wp-block-paragraph\">In this article, we&#8217;ll analyze the anatomy of these models, with particular focus on what the data shows represents the greatest opportunity for the Italian economy: Corporate Venture Building, or as we like to call it, <strong>SME venture building<\/strong> (because we believe SMEs generating between \u20ac20M and \u20ac500M in revenue are the best partners to operate with).<\/p>\n\n<p class=\"wp-block-paragraph\">If you need a definition of the general advantages of the model first, read our introductory <a href=\"https:\/\/www.venturia.it\/cose-un-venture-builder-differenze-con-incubatori-e-acceleratori\/\"><strong>article<\/strong><\/a><\/p>\n\n<div style=\"height:30px\" aria-hidden=\"true\" class=\"wp-block-spacer\"><\/div>\n\n<h2 class=\"wp-block-heading\"><strong>The 5 Venture Builder Models<\/strong><\/h2>\n\n<div style=\"height:15px\" aria-hidden=\"true\" class=\"wp-block-spacer\"><\/div>\n\n<h3 class=\"wp-block-heading\"><strong>Operator model<\/strong><\/h3>\n\n<p class=\"wp-block-paragraph\">This is <strong>Venture Building<\/strong> in its purest, most centralized form, embodied by pioneers like <strong>Atomic<\/strong> or <strong>eFounders<\/strong>. <strong>Ideas <\/strong>aren&#8217;t sourced externally but<strong> generated<\/strong> internally by the studio&#8217;s core team. <\/p>\n\n<p class=\"wp-block-paragraph\">The studio acts as <strong>primary co-founder<\/strong>, maintaining significant majority ownership and near-total product control in early stages. Only later is an external <strong>CEO recruited<\/strong> to lead operational execution. <\/p>\n\n<div style=\"height:15px\" aria-hidden=\"true\" class=\"wp-block-spacer\"><\/div>\n\n<h3 class=\"wp-block-heading\"><strong>Agency model<\/strong><\/h3>\n\n<p class=\"wp-block-paragraph\">This model is based on the specific expertise of agencies (especially in software development and\/or tech houses) that already have internally almost all the skills needed to create new products, and over time, <strong>begin to understand which market needs would be most profitable in their industry.<\/strong><\/p>\n\n<p class=\"wp-block-paragraph\">This is where they play their competitive advantage: I&#8217;ve worked with many clients who had this specific problem and I know how to solve it\u2014by creating a scalable <strong>solution instead<\/strong> of just an ad-hoc agency service<\/p>\n\n<p class=\"wp-block-paragraph\">In some cases, the studio can also offer these processes as Venture Builder as a Service, where beyond developing ideas deemed interesting internally, they <strong>co-create with external partners.<\/strong><\/p>\n\n<div style=\"height:15px\" aria-hidden=\"true\" class=\"wp-block-spacer\"><\/div>\n\n<h3 class=\"wp-block-heading\"><strong>Tech transfer model<\/strong><\/h3>\n\n<p class=\"wp-block-paragraph\">This model <strong>bridges academic and commercial worlds.<\/strong> The Venture Builder collaborates with <strong>universities and research centers<\/strong> to identify patents, intellectual property, or scientific discoveries with <strong>economic potential.<\/strong> <\/p>\n\n<p class=\"wp-block-paragraph\">The studio&#8217;s role is to build a business <strong>structure around raw technology,<\/strong> recruiting a team capable of transforming scientific research into a sellable product.<\/p>\n\n<p class=\"wp-block-paragraph\">It&#8217;s a typical model in <strong>high-complexity sectors like biotech<\/strong>, robotics, or advanced engineering.<\/p>\n\n<div style=\"height:15px\" aria-hidden=\"true\" class=\"wp-block-spacer\"><\/div>\n\n<h3 class=\"wp-block-heading\"><strong>Investor model<\/strong><\/h3>\n\n<p class=\"wp-block-paragraph\">This model operates at the intersection between <strong>Venture Builder and traditional Venture Capital fund.<\/strong><\/p>\n\n<p class=\"wp-block-paragraph\">It starts from a simple idea: the real problem for those wanting to start a company isn&#8217;t just lack of money, but finding the right co-founder to build with. Or at least the support to compensate for their gaps. <\/p>\n\n<p class=\"wp-block-paragraph\">Rather than starting from an internal idea, here the Venture Builder <strong>selects talented people with projects already launched or forming<\/strong>, adding substantial operational support to the traditional VC investment.<\/p>\n\n<p class=\"wp-block-paragraph\">In short, it moves away from the &#8220;spray &amp; pray&#8221; of investments to &#8220;spray &amp; help,&#8221; giving founders not just financing but concrete help and structure.<\/p>\n\n<div style=\"height:15px\" aria-hidden=\"true\" class=\"wp-block-spacer\"><\/div>\n\n<h3 class=\"wp-block-heading\"><strong>Corporate model<\/strong><\/h3>\n\n<p class=\"wp-block-paragraph\">Now we arrive at the most functional model when an established<strong> large company decides to create a startup.<\/strong> Instead of launching a new product through traditional departments, the corporate (or in our case, the SME) establishes a separate <strong>new legal entity.<\/strong> <\/p>\n\n<p class=\"wp-block-paragraph\">The purpose is to allow this new reality to operate with <strong>startup agility<\/strong> while having <strong>access to the parent company&#8217;s assets.<\/strong><\/p>\n\n<p class=\"wp-block-paragraph\">The new company can remain corporate-owned or become <strong>independent over time<\/strong>, depending on strategy.<\/p>\n\n<p class=\"wp-block-paragraph\">It&#8217;s the perfect marriage of <strong>entrepreneurial speed and industrial power<\/strong>, and represents one of the best ways for large companies to do radical innovation without being blocked by internal bureaucracy.<\/p>\n\n<p class=\"wp-block-paragraph\"><strong>But how does this model really work in practice? And why, in our view, does it represent such a concrete opportunity for the Italian economy? <\/strong><\/p>\n\n<div style=\"height:30px\" aria-hidden=\"true\" class=\"wp-block-spacer\"><\/div>\n\n<h2 class=\"wp-block-heading\"><strong>How Corporate Venture Building Works: From Theory to Practice<\/strong><\/h2>\n\n<p class=\"wp-block-paragraph\">If Corporate Venture Building aims to create a bridge between industry and innovation, it&#8217;s by <strong>analyzing its modus operandi<\/strong> that we understand how this vision becomes concrete business.<\/p>\n\n<p class=\"wp-block-paragraph\">Nothing is left to chance: there&#8217;s a replicable process that transforms dormant <strong>assets<\/strong> into <strong>scalable companies.<\/strong><\/p>\n\n<p class=\"wp-block-paragraph\">We can divide this process into 3 phases:<\/p>\n\n<p class=\"wp-block-paragraph\"><strong>Phase 1: Identify the Hidden Opportunity<\/strong><\/p>\n\n<p class=\"wp-block-paragraph\">Everything starts with i<strong>dentifying a latent asset or unresolved problem<\/strong> within the Corporate\/SME partner. You dig inside the company looking for: unused data, know-how never commercialized, inefficient processes that could become sellable solutions. <\/p>\n\n<p class=\"wp-block-paragraph\">The company stops being a simple passive investor and becomes <strong>fertile ground to build on<\/strong>, contributing sector expertise, proprietary data, and market access.<\/p>\n\n<div style=\"height:10px\" aria-hidden=\"true\" class=\"wp-block-spacer\"><\/div>\n\n<p class=\"wp-block-paragraph\"><strong>Phase 2: Establish the NewCo<\/strong><\/p>\n\n<p class=\"wp-block-paragraph\">Once the opportunity is validated, the new separate legal entity is established. Here the decisive meeting happens between founder, venture builder, and Corporate\/SME. <\/p>\n\n<p class=\"wp-block-paragraph\"><strong>Founders<\/strong> (typically in <a href=\"https:\/\/www.venturia.it\/cose-un-venture-builder-differenze-con-incubatori-e-acceleratori\/\">Residence<\/a>) bring execution agility, technological vision, and entrepreneurial speed. The <strong>Venture Builder<\/strong> orchestrates governance, processes, operational support, and strategic connection with the parent company. The SME partner provides direct market access, established credibility, and the first real customer.  <\/p>\n\n<p class=\"wp-block-paragraph\">The startup uses the partner company, or its direct customer base, as first use case, testing the technology in a protected but commercially valid environment. <strong>This drastically reduces initial risk<\/strong> and translates to real <strong>reduction in time spent finding the first contract.<\/strong><\/p>\n\n<p class=\"wp-block-paragraph\">In other words, no Product-Market Fit to find in the dark.<\/p>\n\n<div style=\"height:10px\" aria-hidden=\"true\" class=\"wp-block-spacer\"><\/div>\n\n<p class=\"wp-block-paragraph\">Phase 3: Evolve Based on Market<br\/><br\/>The real strength of this model lies in the <strong><strong>flexibility of future evolution<\/strong><\/strong>. The path isn&#8217;t rigid: it adapts to market response. Two main scenarios exist.  <\/p>\n\n<p class=\"wp-block-paragraph\"><strong>Scenario A: Autonomous Spin-off<\/strong><\/p>\n\n<p class=\"wp-block-paragraph\">When the solution has<strong> potential<\/strong> beyond the single partner company&#8217;s dimensions (and this is almost always the initial goal), the NewCo can proceed on its growth path. It scales autonomously, attracts external capital, conquers new markets. <\/p>\n\n<p class=\"wp-block-paragraph\">The SME maintains <strong>shareholder<\/strong> role, as does the Venture Builder, benefiting from share revaluation over time and potential exits that could come from entering the Venture Capital game.<\/p>\n\n<p class=\"wp-block-paragraph\">On the other hand, Founders in Residence and the startup itself can establish themselves in the market counting on support from an exceptional board.<br\/><br\/><\/p>\n\n<p class=\"wp-block-paragraph\"><strong>Scenario B: Strategic Integration<\/strong><\/p>\n\n<p class=\"wp-block-paragraph\">If the technology proves <strong>vital for core business<\/strong>, the partner company can decide to fully acquire the startup. This way it internalizes an <strong>already functioning department<\/strong>, transforming external innovation into a definitive proprietary asset. <\/p>\n\n<p class=\"wp-block-paragraph\">Obviously this follows well-defined processes where, if external capital has already been raised from third parties, the most suitable contractual terms are evaluated to generate value for all players in a <strong>collective win-win.<\/strong><\/p>\n\n<p class=\"wp-block-paragraph\">Now that we&#8217;ve clarified the corporate\/SME model in detail, let&#8217;s see why it could be the ideal solution for the Italian market.<\/p>\n\n<div style=\"height:30px\" aria-hidden=\"true\" class=\"wp-block-spacer\"><\/div>\n\n<h2 class=\"wp-block-heading\"><strong>Why &#8220;SME Venture Building&#8221; is the Perfect Solution for Italy <\/strong><\/h2>\n\n<p class=\"wp-block-paragraph\">Let&#8217;s face Italian reality. We&#8217;re a <strong><strong>two-speed country: giants in manufacturing and industry, but often slow, if not stopped<\/strong><\/strong>, on digital and innovation. <\/p>\n\n<p class=\"wp-block-paragraph\">Our market isn&#8217;t made of exorbitant American-office multinationals, but thousands of medium-sized <strong>companies that could &#8216;be systematized<\/strong>.&#8217; These companies have <strong>treasure at home:<\/strong> customers, proprietary technology, credibility, contacts. <\/p>\n\n<p class=\"wp-block-paragraph\">But they also have a big problem: they struggle to attract talent, fear taking risks, and often keep patents worth millions locked in drawers.<\/p>\n\n<p class=\"wp-block-paragraph\">On the other side are Italian Startups. Agile and fast, but statistically fragile. They often fail not due to team inability, but precisely because they don&#8217;t have access to a useful ecosystem. What SMEs possess.  <\/p>\n\n<p class=\"wp-block-paragraph\">From this insight, our model is born.<\/p>\n\n<p class=\"wp-block-paragraph\">We call it, as mentioned, SME Venture Building.<\/p>\n\n<p class=\"wp-block-paragraph\">It&#8217;s the missing piece to try to restart the system:<\/p>\n\n<ul class=\"wp-block-list\">\n<li style=\"line-height:1.7\"><strong>The SME provides the &#8220;hardware&#8221;:<\/strong> opens factory doors, shares data, introduces its historical customers.<\/li>\n\n\n\n<li><strong>The Venture Builder provides the &#8220;software&#8221;:<\/strong> creates the agile team, brings technology, manages risk.<\/li>\n<\/ul>\n\n<p class=\"wp-block-paragraph\">The result? <strong>Innovation with drastically reduced risk<\/strong>. The Startup doesn&#8217;t have to spend years searching for the first customer, because it has one in-house from day one. The SME doesn&#8217;t have to struggle building its own innovation unit.   <\/p>\n\n<p class=\"wp-block-paragraph\">In a country made of isolated small and medium enterprises, this union can be a path to compete with foreign giants.
